One App — MVP Agent Roadmap

The One app MVP: onboarding to a user-owned world model, the listening/understanding/intelligence flow, easy location sharing, the Universal Hotel Check-in/Check-out agents, and the MVP agent lineup — with CPU/systems/burst agents staged after the core works end to end.

Project

TL;DR: Ship the One app with a sign-up/onboarding flow that builds a user-owned, controlled world model out of the box (phone number + biometric + 2FA), runs the listening and understanding intelligence flow, shows the intelligence agent working, and lets users share their location easily from their world model with friends, trusted contacts, and their agents. Delivered as a focused MVP agent lineup that now includes the Universal Hotel Check-in / Check-out agents (built on UCP / ap2 + One, wired to One location services), with CPU/systems and burst agents added once the core app works end to end. Abdul Zalil to own and execute the One App MVP.

The MVP experience

Ship the One app so a new user gets value out of the box:

  1. Sign up & onboard — a guided onboarding / sign-up workflow.
  2. Identity — every user with a phone number and biometric login gets a One after they verify 2FA.
  3. A world model in 60 seconds — the intelligence / getting-started agent builds the user-owned and user-controlled world model out of the box, and the user sees the intelligence agent doing its work.
  4. Listening & understanding — the listening and understanding flow starts, so One begins to understand the user from day one.
  5. Share location easily — the user can share their location from their world model with friends, trusted contacts, and their agents, with seamless consent and notification.

Everything is user-owned and user-controlled by default: privacy, consent, and ownership are the substrate, not features.

MVP agents (Manish's lineup)

  • One Onboarding agent — runs the sign-up / onboarding workflow.
  • One Connections agent — establishes the user's connections across friends and trusted contacts.
  • 60-Second Getting Started agent — the intelligence agent that builds the user-owned and controlled world model every user gets after phone number + biometric login + 2FA.
  • One Communication agent — handles communication across the user's channels.
  • One Locations agent — location sharing with seamless consent, notification, and UI (consent-protocol / PCHP integration).
  • One Commerce agent — agent-native commerce (UCP integration).
  • One Universal Hotel Check-in agent — "one for all your hotel checks": a universal, hands-free hotel check-in built on UCP (ap2) and One (see Hospitality below).
  • One Universal Hotel Check-out agent — the universal check-out counterpart, same rails.
  • One Listening agent — a voice agent that listens whenever the user wants a good listener.
  • One Understanding agent — understands the user from their social-graph connections and their own information (device usage, browser history and searches, bank / credit / debit purchases, income, hobbies, preferences) — all user-owned and consent-gated.
  • One Context Collection & Refreshing agent — connects to all of the user's AIs so they stay in sync with the user seamlessly.
  • One Personal Trusted Knowledge Graph agent — relationships across contacts, trusted parties, and brands, so the Nav system agent can make personal information sharing and privacy seamless.
  • One KYC agent — helps private wealthy investors (who value privacy and discretion) and institutional investors onboard onto a new fund-manager platform seamlessly.
  • One Service agent — tracks the user's most likely service contacts — starting with RIAs, private banking, investments, and insurance agents — in their trusted contacts and local neighborhood who might want to connect to offer business or personal services.
  • One Publishing / Share Your Intentions agent — publishes the user's intentions, needs, wants, desires, and demands to their trusted contacts and to anyone who subscribes as a service provider or brand.

Hospitality — Universal Hotel Check-in / Check-out (Manish, 2026-06-22)

A flagship, consent-gated use case for One in the physical world:

  • One for all your hotel checks — universal check-ins and check-outs across hotels, via a Universal Hotel Check-in agent and a Universal Hotel Check-out agent.
  • Built on UCP (ap2) and One — the commerce/agent rails plus the user's own One.
  • The experience: when a guest checks into a hotel, the closest hotel employee to them sees the guest's profile pop up, with an option to request more info — which they hear in their connected earphones as the guest approaches. Personal, hands-free, anticipatory hospitality.
  • Guest-controlled by design: what a hotel and its staff can see is owned and gated by the guest's One — opt-in, scoped, and revocable (PCHP). The guest decides what's shared and can turn it off.
  • Must integrate with One location services — the check-in flow has to work with the One location-services work done by Neelesh and Kushal.
  • Go-to-market: start a design partnership with hotels in Las Vegas ASAP (Abdul to lead). Manish offering to help open doors.

Ownership & execution

  • Abdul Zalil to own and execute the One App MVP (with Manish's go-ahead), including driving the hotel check-in/check-out design partnership.

Phasing (Mark's guidance)

  • Phase 1 — MVP core: focus on the committed agent lineup above and get the core app working end to end first.
  • Phase 2 — Systems & burst: add the CPU and systems agent work, including the burst agents' job (compute orchestration across on-device / edge / cloud — ties to One Engine), once the core MVP works end to end.

Protocol rails

  • PCHP — the consent protocol behind seamless, scoped, revocable sharing (used by Locations, the hotel check-in/out flow, and the trusted knowledge graph / Nav).
  • UCP (ap2) — the commerce/agent protocol behind the One Commerce agent and the Universal Hotel Check-in / Check-out agents.

Distribution

This roadmap is to be reflected on the customer / world / investor-facing website (UAT and production) as a public-facing roadmap page, with honest, forward-looking framing (in development, subject to change).
